Bills we've
already killed.

A handful of replacements — some for clients, some for our own businesses. Names anonymized where required. Numbers exact. The point is the same in every case: pay one year, own it forever.

Case 01 · Founder's own stack

Mailchimp → Listmonk on Hetzner.
Devon's lists. 60K subscribers.

Devon was paying $400/mo for Mailchimp Standard across his three businesses' lists — about 60,000 subscribers total. Migrated to Listmonk (open-source, MIT) running on a $5/mo Hetzner box, with custom React Email templates and Cloudflare Workers for click tracking. Send rates went up. Open rates didn't move. The bill went to ~$5/mo for the server and zero for the software.

Case 02 · E-commerce operator · Anonymized

Klaviyo → custom flows on Postgres.
$8.4K/yr bill, gone.

Mid-tier e-comm operator paying $700/mo for Klaviyo. They used four flows (welcome, abandoned cart, post-purchase, win-back) and a single segmentation rule. Replaced with custom event-driven flows on Postgres + a small Worker that talks to Resend. Same flows, same triggers, same deliverability tier. The vendor email asking why they cancelled went unanswered.

Case 03 · Founder's own books

QuickBooks Online → Beancount.
Plain-text accounting, version-controlled.

Devon's books across multiple LLCs lived in QuickBooks Online for years. Migrated to Beancount — a plain-text double-entry system that lives in a Git repo. Bank imports via OFX, custom reports as scripts, a small dashboard for the accountant. The accountant didn't blink. The reports look better. The books are now diff-able in Git.

Case 04 · Founder's own marketing site

Webflow → Cloudflare Pages + Markdown.
Same site. Faster. Free.

A six-page marketing site on Webflow Business at $235/mo. Rebuilt as static HTML + Markdown content, deployed to Cloudflare Pages on the free tier. Pages load faster (no Webflow JS bundle). Content edits happen in a Git-backed CMS. The site has been live for over a year without a single billable issue.

Beyond the bill replacements.

The honest part.

Anyone selling you software replacement is going to show you the wins. Here's the rest of the picture, because it matters for the math:

  • You become the operator after handoff.
  • HIPAA, PCI Level 1, SOC 2 — out of scope today.
  • If your team can't run a server, factor that in.
  • Some vendor features genuinely earn their bill — we'll tell you.

If you don't want to operate anything, ever, this isn't the right fit and we'll say so on the intake call. The Last Bill is for operators who want to own the thing, not for buyers who want a different vendor.
